Recovering Growth for a Leading UK Crafts Supplier

Background

Our client is a long-established UK manufacturer and supplier of cards, envelopes, cardstock, and paper crafting products with many years of Vendor Central history on Amazon. Despite a strong product range and recognized brand presence within the industry, the business had reached a plateau and sales were declining year on year.

The account generated the vast majority of its sales organically, with virtually no investment in advertising or promotional activity. Following a comprehensive business audit, we identified that the biggest short-term opportunity was not marketing spend, it was an opportunity to improve keyword rankings and drive even more organic sales.


Challenges

Several structural factors were limiting performance:

  • Product titles largely consisted of internal product codes with minimal keyword relevance for customers.
  • Variation structures failed to communicate range depth, suppressing cross-sell and browse behavior.
  • The account relied almost entirely on organic traffic, with no advertising or promotional safety net.
  • Buy Box ownership challenges and Amazon-side pricing decisions periodically impacted conversion and sell-through.
  • Average selling prices were relatively low across the catalog, limiting margin headroom.

Strategy: Fixing the Foundations First

Rather than recommending incremental ad spend on poorly optimized listings, we ran a structured SEO and Listing Optimization program across the highest-priority product segments within the Cards and Envelopes and Card Stock categories. The program was completed in January 2026.

Key actions included:

  • Comprehensive SEO audits and keyword research across priority segments.
  • Full rewrite of titles, bullet points, descriptions, and backend keywords.
  • Development of improved image assets to support conversion.
  • Review and optimization of variation structures for better range communication.
  • Category and search relevance reviews to identify indexing gaps.

A key improvement involved leveraging AI to transform basic white-background product shots into vibrant lifestyle photography, creating an engaging visual experience that truly captures shopper attention.


Results

The trajectory of shipped revenue shifted materially within weeks of completing the optimization. Sales were down over 12% in January 2026. Within two months of publishing our optimizations that had swung to a 1.2% year of year growth. Overall we delivered +14% YoY shipped revenue growth with the best selling  Cards and Envelopes segment growing +20% YoY post-optimization.

Revenue recovery month by month:

  • January 2026: -12% YoY (pre-optimization)
  • February 2026: -1.2% YoY
  • March 2026: +1.2% YoY

On organic visibility, the number of tracked keywords ranking on Page 1 increased from 75 in December 2025 to over 200 by May 2026. Top 10 rankings grew from 36 to 108; Top 3 from 18 to 54. Despite Amazon increasing sales prices in February and March we were able to continue improving ranking positions.    The optimization work provided lasting value and continued to strengthen through April and May.

Conversion also improved, with an additional 1.8% points of CVR gained YoY across February and March, against a base already running at around 30%.


Key Learnings

This project demonstrates what a thorough business audit delivers in practice: not a long list of recommendations, but a clear view of where the real leverage is. In this case, that leverage was entirely in the foundations, listing quality that had been left largely untouched for years.

The revenue recovery in February and March was clean, isolated from advertising, promotions, or external tailwinds. It was driven by better search relevance and better conversion, in that order. Organic visibility improvements proved durable, continuing to compound beyond the initial window even as broader account performance was affected by external factors outside our control.

But there is a wider lesson here that goes beyond listing quality. Even in 2026, it is possible to grow a business on Amazon without spending more money. That depends on being able to identify where the real opportunity is, diagnose what is holding it back, and apply the right treatment. For this established crafts supplies brand, the audit did that work, and the listings program delivered the result. No additional budget required.
